Salon KPIs: the numbers to track every month
Total sales tells you how the month went. These eight numbers tell you why — and most of them can be tracked per person, which is where they become useful.

1. Sales per client
Total sales ÷ clients served. $18,000 from 1,200 clients is $15 per client. It is the cleanest measure of how much each visit is worth, and per person it separates the busy from the productive — two people with the same total can have very different numbers here.
2. Retail per client
Retail sales ÷ clients served. $3,600 of retail across 1,200 clients is $3 per client. Raising it by a dollar is often the cheapest growth available — see how to grow retail sales.
3. Product mix
Retail sales ÷ total sales. $3,600 of $18,000 is 20%. Many salons reward staff for passing a set share — for example a bonus above 25% — because it rewards recommending products to every client rather than one big sale.
4. Rebooking rate
Clients who book their next visit before leaving ÷ clients served. 540 of 1,200 is 45%. A client who leaves with the next appointment booked is far more likely to come back than one who means to call.
5. Client retention
Clients from a period who return within a set window ÷ clients in that period. Pick the window to suit your services — a few weeks for tanning, six to eight weeks for hair — and keep it the same so the trend means something.
6. New clients
First-time clients in the month. Track it beside retention: a salon growing new clients while retention falls is refilling a leaking bucket.
7. Utilisation
Booked hours ÷ available hours. 700 booked of 1,000 available is 70%. For appointment businesses it shows whether you need more clients or more staff — and which shifts are carrying the rest.
8. Commission as a share of sales
Total commission and bonuses paid ÷ total sales. $1,080 on $18,000 is 6%. Watch the trend: if it climbs faster than sales, the plan is paying for something other than growth.
Track them per person, during the month
A team average hides the person who needs help and the one worth copying. And a number reviewed on the 1st describes a month that is already over. The KPIs that change behaviour are the ones people can see about themselves while there is still time to act.
