How to increase retail sales in a salon
Most clients who don’t buy were never asked. Retail grows when recommending a product becomes part of every service — not a sales pitch at the till.

Why it is worth the effort
Retail needs no extra chair time. A salon serving 400 clients a month at $6 of retail per client sells $2,400. Raise that to $9 and it is $3,600 — $1,200 more a month, $14,400 a year, from the same clients.
1. Recommend during the service
The strongest moment is while the client is in the chair or the room, when the result is in front of them: “this is what I used on you today, and it’s why it’ll last.” At the till, the same sentence sounds like a sales pitch.
2. One product for every client
Make it a habit, not a judgement: every client hears about one product suited to them. Most won’t buy, and that’s fine. Staff who only recommend when they sense a sale recommend to a fraction of clients and sell less.
3. Know three products well
Nobody can speak confidently about a whole wall. Have each person learn three products properly — what it does, who it is for, how to use it — and they will recommend those naturally. Rotate the three each quarter.
4. Put it where the client is
The product used on the client should be within reach in the service area, not only on a shelf by the door. Testers and small sizes lower the risk of trying something new.
5. Pay for the habit, not the one big sale
A flat percentage of retail rewards the occasional large sale. A bonus for reaching a share of retail — for example $25 for more than 25% of your sales being product — rewards recommending to everyone, and scales naturally for part-timers. The retail commission guide compares both with numbers.
6. Let people see their number
A retail bonus only changes behaviour if staff know how close they are to it. Someone who can see “22.6% product, need 25%” mid-month knows exactly what the next week is for. Track retail per client too — the salon KPIs guide covers how.
What to avoid
- Discount-led selling. A 25% discount can cost half the profit on a product.
- Contests only the top seller can win. Everyone else stops trying by week two.
- Returns that never come off commission. Decide the rule up front.
